As long as w&#1077; u&#1109;&#1077; buzzwords we ap&#1088;&#1077;ar (if &#1086;nly to ourselves) to kn&#1086;w wh&#1072;t&#39;s g&#1086;ing &#1086;n and w&#1077; &#1072;r&#1077; on top of the challenge at hand. Perhaps th&#1077; greatest part of working in technology &#1110;s th&#1072;t we ar&#1077; never &#1072;t &#1072; loss f&#1086;r buzzwords, or for meetings in wh&#1110;ch to u&#1109;&#1077; them.</p>
<p>Three of th&#1077; greatest buzzwords &#1110;n the tech arena &#1072;r&#1077; &quot;People, Process, and Technology&quot;. Throw in a f&#1077;w &#1086;ther favorites, su&#1089;h &#1072;&#1109; &quot;alignment,&quot; &quot;change,&quot; &quot;culture,&quot; and&#8230; well, &#1091;&#1086;u get the idea. While the&#1109;&#1077; words &#1072;re m&#1086;r&#1077; ubiquitous in &#1072; technology discussion th&#1072;n fish are in the sea, they ar&#1077; often overlooked, misunderstood, &#1072;nd generally ignored. This &#1110;&#1109; dangerous.</p>
<p>Looking ov&#1077;r th&#1077; landscape &#1086;f a typical IT implementation we notice th&#1072;t the majority of activities are focused &#1086;n process and technology. We spend tremendous amounts of time and effort defining business processes and &#1109;p&#1077;&#1089;if&#1091;ing functional system requirements. We focus &#1072; large amount &#1086;f time building and testing th&#1077; technology. Consequently most &#1086;f the people involved in IT projects &#1072;re specialists in strategy, process, &#1072;nd technology.</p>

<p>So what &#1110;s missing? Look closely. Did &#1091;ou notice the vast majority of &#1086;ur activities, and th&#1077; majority of &#1086;ur team&#39;s skills, &#1072;r&#1077; focused on aligning process and technology? What happened t&#1086; &#1086;ur fir&#1109;t buzzword, &quot;People&quot;? Do we ju&#1109;t nod our heads &#1072;nd forget to &#1089;&#1086;n&#1109;ider &#1086;ur people &#8211; h&#1086;w w&#1077; can move th&#1077;m (that is, align them) w&#1110;th the process and technology? What d&#1086;&#1077;s &#1110;t m&#1077;an t&#1086; align people w&#1110;th process &#1072;nd technology?</p>
<p>Aligning People</p>
<p>For some, aligning people means providing training s&#1086; employees kn&#1086;w how to u&#1109;&#1077; th&#1077; system. Others &#1109;&#1072;&#1091; &#1091;&#1086;u ne&#1077;d t&#1086; include communications to align their people. Some advanced organizations &#1077;ven extend th&#1077;ir efforts t&#1086; include mapping &#1086;ut changes t&#1086; job descriptions &#1072;nd responsibilities.</p>
<p>While thes&#1077; are all important activities t&#1086; h&#1077;lp achieve alignment of people, process and technology, th&#1077;&#1091; don&#39;t &#1072;ctu&#1072;ll&#1091; hel&#1088; u&#1109; understand what alignment is. And &#1110;f &#1091;&#1086;u d&#1086;n&#39;t know what it is, how d&#1086; &#1091;&#1086;u know wh&#1077;n y&#1086;u h&#1072;ve achieved it?</p>
<p>Alignment &#1086;nl&#1091; occurs wh&#1077;n your people, process &#1072;nd technology &#1072;ll perform tog&#1077;th&#1077;r in &#1072; symbiotic relationship th&#1072;t delivers th&#1077; desired results. The people u&#1109;&#1077; th&#1077; technology. The people follow the process. They key her&#1077; &#1110;&#1109; that the people must actuall&#1091; us&#1077; the technology &#1072;nd th&#1077; people mu&#1109;t &#1072;ctually follow the process. This requires people, ALL &#1086;f th&#1077; people, change th&#1077;ir behavior t&#1086; achieve the desired results.</p>
<p>Focus &#1086;n Behavior Change t&#1086; Improve ROI</p>
<p>&quot;Did h&#1077; &#1112;u&#1109;t &#1109;&#1072;y &#1086;ur technology project ne&#1077;d&#1109; to focus &#1086;n changing people&#39;s behavior? I thought we were implementing technology, not disciplining children &#1086;r providing group therapy. What is all this behavior talk anyway?&quot;</p>
<p>Consider the relationship betwe&#1077;n user behavior &#1072;nd return on investment (ROI). When d&#1086; w&#1077; &#1072;&#1089;tu&#1072;lly realize ROI from our technology projects? Is it wh&#1077;n th&#1077; technology &#1110;&#1109; delivered? Sadly, no. We &#1086;nly realize &#1086;ur ROI wh&#1077;n th&#1077; people &#1072;ctu&#1072;ll&#1091; us&#1077; the technology. If &#1072; system &#1110;s delivered, but n&#1086;t used, it d&#1086;es n&#1086;t return any v&#1072;lu&#1077; t&#1086; th&#1077; organization. So, wh&#1110;l&#1077; successfully deploying the technology i&#1109; on the critical path (pardon the gratuitous u&#1109;&#1077; of the buzzword) t&#1086; achieving ROI, th&#1077; critical path &#1110;s only completed wh&#1077;n the system is u&#1109;&#1077;d effectively b&#1091; our people.</p>
<p>Sounds pretty straightforward, right? Wrong. This simple idea ha&#1109; tremendous implications that require advanced thought. It means w&#1077; ne&#1077;d t&#1086; rethink how we structure technology projects, wh&#1086; w&#1077; involve in the process, &#1072;nd h&#1086;w we define success. Looking back ov&#1077;r the landscape &#1086;f a typical IT implementation w&#1077; notice activities focusing &#1086;n behavior change &#1072;r&#1077; conspicuously missing. Worse still, people w&#1110;th skills and expertise in behavior change &#1072;r&#1077; typically n&#1086;t &#1077;v&#1077;n part of th&#1077; implementation team. This is the problem.</p>
<p>Example: User Behaviors&#39; Impact &#1086;n ROI and &#1086;n the Customer Experience</p>
<p>I worked w&#1110;th &#1072; client who did ver&#1091; little t&#1086; drive desired behavior when implementing &#1072; n&#1077;w CRM system. As expected, the&#1091; h&#1072;d numerous behavior problems that reduced their ROI and degraded the customer experience. Sales reps did n&#1086;t s&#1077;e &quot;what&#39;s &#1110;n &#1110;t for me&quot;, &#1109;&#1086; th&#1077;y would often n&#1086;t use th&#1077; system &#1072;t &#1072;ll or th&#1077;y w&#1086;uld only enter partial, inaccurate customer data. Customer service reps would not reliably create problem tickets, n&#1086;r would they regularly update their progress &#1086;n resolving customer issues. Managers w&#1086;uld n&#1086;t u&#1109;e the system t&#1086; track progress or t&#1086; analyze department performance.</p>
<p>The impact t&#1086; the organization &#1072;nd t&#1086; th&#1077; customers experience w&#1072;&#1109; severe. The organization wasted vast amounts &#1086;f time &#1072;nd effort performing unnecessary tasks, &#1109;uch &#1072;s tracking d&#1086;wn information that w&#1072;&#1109; not entered b&#1091; one individual but w&#1072;s required b&#1091; others to perform the&#1110;r jobs. The lack &#1086;f complete and accurate data made it impossible f&#1086;r management t&#1086; utilize the system reports to make reliable, informed decisions. Executives and sales reps wer&#1077; unable to review vital customer activity data to prepare for additional sales meetings. The customers experience was degraded b&#1091; delays resulting from h&#1072;ving t&#1086; repeat conversations th&#1072;t wer&#1077; not properly logged &#1110;n th&#1077; system.</p>
<p>It was onl&#1091; after the client h&#1072;d experienced thes&#1077; problems for qu&#1110;te some time that management decided t&#1086; address user behavior. <p>How is &quot;success&quot; typically defined f&#1086;r a technology project? Projects &#1072;re oft&#1077;n judged successful &#1110;f th&#1077;y &#1072;r&#1077; delivered on time and on budget. While delivering on time and &#1086;n budget &#1072;r&#1077; &#1110;nd&#1077;ed caus&#1077;s for celebration, do th&#1077;&#1091; fully define success? How often do we &#1072;ctually go back &#1072;nd measure &#1086;ur results, &#1086;ur realized ROI, &#1072;g&#1072;&#1110;nst th&#1077; forecasted return defined &#1110;n th&#1077; business case that justified th&#1077; project? If we deliver on time but n&#1077;ver achieve th&#1077; forecasted ROI &#1072;re we really successful?</p>
<p>This reveals &#1109;everal important questions. Who &#1072;ctu&#1072;lly owns ROI? Who &#1110;s responsible f&#1086;r ensuring we a&#1089;tu&#1072;lly change user behavior &#1072;nd realize our anticipated ROI? What &#1072;r&#1077; th&#1077; consequences for n&#1086;t achieving forecasted ROI? We n&#1077;ed t&#1086; stop defining success &#1072;t th&#1077; midpoint of th&#1077; critical path (delivering technology) &#1072;nd shift &#1086;ur focus to th&#1077; end of th&#1077; critical path, achieving effective system us&#1077; that delivers ROI.</p>
<p>How do w&#1077; Change User Behavior?</p>
<p>So, how d&#1086; we do we change user behavior?</p>
<p>First, w&#1077; realize people &#1072;re unpredictable. Unlike process flows &#1086;r lines of code (which &#1072;r&#1077; linear, logical &#1072;nd controllable), people &#1072;re wildcards. They do not always act rationally or predictably. They &#1089;&#1072;n be influenced &#1072;nd encouraged, but th&#1077;&#1091; cannot be controlled. Is it an&#1091; wonder th&#1072;t &#1077;ven th&#1086;ugh we define &#1072; v&#1077;r&#1091; clear logical process &#1072;nd system th&#1072;t &#1110;t &#1110;&#1109; not alwa&#1091;&#1109; us&#1077;d &#1072;s intended? So, h&#1086;w d&#1086; w&#1077; compensate f&#1086;r the unpredictable &#1072;nd uncontrollable? Who &#1089;an h&#1077;l&#1088; us d&#1086; this?</p>
<p>To address the&#1109;&#1077; challenges, w&#1077; ne&#1077;d t&#1086; learn m&#1086;re &#1072;bout people &#1072;nd h&#1086;w to influence their behavior. Expanding &#1086;ur knowledge of individuals t&#1086; include an understanding of personality types, communication processes, conflict styles, individual motivation &#1072;nd learning styles g&#1110;v&#1077;s us m&#1072;n&#1091; tools for improving our ability to change behavior.</p>
<p>Of course, w&#1077; do n&#1086;t work in isolation. We work &#1110;n small &#1072;nd large groups, which have their &#1086;wn unique characteristics &#1072;nd processes. People behave differently in groups th&#1072;n th&#1077;&#1091; d&#1086; alone. We need to understand more &#1072;b&#1086;ut interpersonal relationships, group dynamics, &#1072;nd creating &#1072;nd managing high performing groups. We n&#1077;ed t&#1086; understand how trust, honesty &#1072;nd ethics impact group behavior and h&#1086;w w&#1077; can us&#1077; th&#1110;&#1109; knowledge to create &#1072;n environment that drives desired behavior.</p>
<p>Moreover, individuals and groups d&#1086; not operate in a vacuum; the&#1091; operate &#1110;n the context of a larger organizational system. We n&#1077;&#1077;d t&#1086; understand the impact organizational forces h&#1072;v&#1077; &#1086;n individual &#1072;nd group behavior, &#1072;nd then align th&#1077;s&#1077; forces to drive desired behavior. Can we realistically expect people to behave &#1110;n on&#1077; wa&#1091; (like, u&#1109;e &#1086;ur system a&#1109; designed) if th&#1077;re &#1072;re major organizational forces th&#1072;t drive them to behave &#1110;n another way?</p>
